In the new manufacturing era driven by customized demands, customer orders are fragmented and volatile. Faced with the challenge of reduced orders in some industries and unmet demand in others, the Manufacturing Department, together with the Engineering & Technology Center, Quality Department and Automation Department, formed a mass production lean improvement team centered on lean improvement strategy. By targeted production line upgrades, the team lifted equipment utilization, optimized manpower to boost output per working hour, delivered higher overall benefits in 2024, and explored new ways to improve the efficiency of existing equipment.
01 Break Compatibility Bottlenecks and Unleash Production Capacity Potential
Challenge: One production line could only manufacture Model 03. Model 02 had heavy order volume and had to be produced manually to meet customer demand, resulting in severe efficiency losses.
Solution: Realize shared production for two product models through compatibility identification and achieve quick model changeover.
Achievements:
◼ Daily production capacity increased by 17%.
◼ Manpower allocation optimized.
◼ Annual cost saved per production line.
02 Cross-scenario Adaptation to Activate Idle Equipment
Challenge: The dedicated automatic line for a specific product suffered insufficient orders throughout the year.
Solution: Restructure the feeding system and process parameters to adapt to home appliance production.
Achievements:
◼Monthly output increased, and equipment utilization rate rose above 50%.
◼ Losses from idle equipment avoided, generating approximately RMB 600,000 benefits from annual depreciation cost conversion.
03 Automation Upgrade to Cut Labor Costs
Challenge: Three of the company’s products relied on manual winding.
Solution: Develop multi-model compatible automatic winding machines integrated with an intelligent model changeover system.
Achievements:
◼ Manpower demand reduced with an 85% saving rate.
◼ Annual labor cost savings reach approximately RMB 500,000.
04 Zero-adjustment Project to Boost Production Efficiency
Challenge: Near-zero no-adjustment rate on production lines. Operators had to perform full adjustments, causing heavy efficiency losses.
Solution: Improve component precision and solidify process parameters to raise the zero-adjustment index of equipment.
Achievements:
◼ Daily labor efficiency improved with annual cost savings achieved.
